How do I source a complete production line?

A complete production line is sourced in six steps: define the product and process, fix the capacity basis (output per hour or per shift at a stated yield), convert that into a single comparable equipment scope covering every process stage plus utilities and interfaces, shortlist manufacturers capable of that scope, issue the identical scope to all of them so quotations can be compared line by line, and screen financing in parallel because equipment origin determines which export-credit and development-finance routes are open. The most common failure is comparing prices for scopes that are not equivalent — one supplier includes installation, commissioning, spares and training, another does not.

The six steps, in order

1. Define the product and the process

Everything downstream depends on this. A line is defined by what enters it, what leaves it, and the process stages in between.

  • Input material: form, temperature, moisture, size distribution, variability
  • Output product: format, pack size, quality specification, shelf life
  • Process stages required, including anything that must be done manually
  • Hygiene, food-safety or regulatory standard the line must meet

2. Fix the capacity basis

Capacity quoted without a basis is not comparable. State the unit, the operating hours and the yield assumption together.

  • Unit: tonnes/hour, tonnes/day, units/hour, packs/minute, birds/hour
  • Shift pattern and planned operating hours per year
  • Nominal versus effective capacity, and the yield or efficiency assumed
  • Peak season versus average — lines are usually sized for peak

3. Convert the requirement into a comparable equipment scope

This is the single highest-value step, and the one most buyers skip. The scope defines equipment groups, interfaces and battery limits so that every supplier is answering the same question.

  • Equipment groups per process stage, with the interface between them defined
  • Automation level: manual, semi-automatic, advanced, fully automated
  • Utilities: power, water, steam, compressed air, refrigeration, effluent
  • Battery limits: what is in the supplier's scope and what is the buyer's
  • Installation, commissioning, training, spares and warranty explicitly in or out

4. Shortlist qualified manufacturers

Shortlisting is a technical exercise, not a directory search. Capability for your specific product and capacity matters more than brand familiarity.

  • Proven references at comparable capacity and product type
  • Ability to supply the full line versus one strong stage only
  • Equipment origin — it directly affects which financing routes are available
  • Aftersales presence, spare-part lead time and commissioning capacity in your market

5. Compare technical and commercial proposals side by side

Compare the scope first and the price last. A cheaper quotation is usually a smaller scope.

  • Scope completeness against your defined equipment groups
  • Guaranteed capacity and the conditions attached to the guarantee
  • Technology and automation differences that change labour and yield
  • Lead time, delivery terms, installation and commissioning responsibility
  • Warranty, spares package, training, payment terms and price validity

6. Screen financing in parallel, not after award

Financing structure influences supplier selection, because most export-credit cover is tied to the origin of the equipment.

  • Export-credit agency cover linked to equipment origin
  • Development and multilateral finance where the project has a development angle
  • Commercial term lending and leasing
  • Vendor or supplier credit offered directly by the manufacturer
  • Buyer contribution, documentation and project-stage requirements

What drives the CAPEX of a production line

Capacity and yield basis

Sizing for peak rather than average output is often the single largest cost decision on the line.

Automation level

Automation shifts cost from operating expenditure to capital expenditure and changes labour and consistency.

Equipment origin

Origin drives price, lead time, aftersales response and which export-credit routes are available.

Utilities and civil works

Power, steam, refrigeration, water treatment and floor works are routinely underestimated at budget stage.

Installation and commissioning

Supervision, erection, hot commissioning, performance testing and operator training.

Freight, duties and contingency

Landed cost plus a contingency proportional to how firm the technical scope actually is.

What is a complete production line?

An integrated set of equipment groups that takes a defined input material through every process stage to a finished, packed product at a stated capacity — including the conveying, controls and utilities that connect the stages. It is different from buying individual machines, because the interfaces and the overall guaranteed capacity are part of the scope.

What information is needed to quote a production line?

At minimum: product and input material specification, target capacity with its unit and shift basis, required process stages, automation level, available utilities, site or building constraints, applicable hygiene or regulatory standard, target timeline, and whether installation, commissioning, training and spares are to be included.

How long does it take to procure a complete line?

Scope definition and quotation typically takes four to ten weeks depending on how well the process is defined. Manufacturing and delivery lead times for a full line commonly run four to twelve months, with installation and commissioning after that. Financed projects add documentation time in parallel, not necessarily afterwards.

Should a production line be bought from one supplier or several?

One supplier simplifies responsibility for the overall capacity guarantee; several suppliers usually give better technology per stage and better pricing, but someone has to own the interfaces. The decision should be made deliberately at scope stage rather than by accident during quotation.

What is the difference between equipment procurement and EPC?

Equipment procurement covers specifying, sourcing, comparing and buying the machinery. EPC additionally covers engineering, civil and construction works, and delivery of the facility as a whole under a single contractor's responsibility. Many industrial projects sit between the two: an equipment package with defined installation and commissioning scope.

Can imported production-line equipment be financed?

Often yes, through export-credit agencies in the equipment's country of origin, development finance institutions, commercial lenders or vendor credit. Eligibility depends on the buyer, the project, the country, the equipment origin and the insurer or lender's own criteria. No route can be confirmed before a lender reviews the project.
